REQ-001 — AI-first operating model across all departments

Need (what is being asked)

Transform all departments and business processes into an AI-first operating model over 12 months. The target is not to “add AI tools” but to redesign processes around AI agents, local LLMs, automation, company knowledge, structured documentation, and measurable execution KPIs.

Context (why — what problem it solves)

At ~€23.7M revenue with a ~1.5% net margin, productivity gains flow almost directly to profit. Knowledge-heavy, deadline-driven work (vessel-call quoting, tenders, customs documentation) currently depends on manual effort and tribal knowledge.

Current state (how it is done today)

Conventional operation on SoftOne ERP + Microsoft 365/Teams; no AI capability, no structured knowledge base. As-is detail to be captured in discovery.

Success criteria

All 15 departments have an executed transformation plan (04-departments) by M12.
KPI framework targets met (kpi-framework).
Transformation delivered CEO-led, company-wide, with minimal disruption to daily operations.
